Overview
This skill implements Hoshin Kanri (strategic policy deployment) tailored for automotive manufacturing. It helps cascade group-level breakthrough objectives through X-Matrix, catchball negotiation, and bowling-chart tracking so strategy links to daily shop-floor execution. The skill aligns Hoshin practices with IATF 16949 requirements and integrates with work-instruction and PFMEA updates.
How this skill works
The skill guides creation of a one-page X-Matrix to map breakthrough objectives, annual targets, correlations, improvement priorities and KPIs. It prescribes a structured catchball process for bidirectional negotiation and documents agreements and accountabilities. Monthly bowling charts provide visual tracking, status flags (green/yellow/red), and triggers for A3 problem solving. Templates and cadence guidance support meetings, ownership, and audit alignment with IATF clauses.
When to use it
- Start annual strategic planning or when asked for ‘hoshin’, ‘x-matrix’, or ‘strategy deployment’.
- Cascade a group target to divisions, departments, or shop-floor owners.
- Set up monthly bowling-chart tracking or prepare a monthly/quarterly Hoshin review.
- Prepare catchball documentation or record inter-level negotiations.
- Integrate Hoshin targets with IATF 16949 quality objectives or AutomotiveManufacturing work instruction updates.
Best practices
- Limit breakthrough objectives to 3–5 vital goals to maintain focus.
- Assign named individual owners rather than department-level ownership.
- Use true catchball: iterate proposals, record counter-proposals, and capture commitments.
- Link Hoshin KPIs to daily management practices and shop-floor visual controls.
- Trigger A3 problem solving immediately for sustained red statuses; avoid ceremonial reviews.
- Maintain a regular cadence: monthly bowling reviews and quarterly formal reviews.
Example use cases
- Create an X-Matrix translating a 3-year vision into this year’s breakthrough objectives and KPIs.
- Cascade an 8% BOM cost-reduction target into engineering, procurement, and shop-floor owners with measurable KPIs.
- Set up a bowling chart for first-pass yield with monthly targets and owner-level tracking.
- Document catchball sessions between plant leadership and line teams to capture commitments and resource needs.
- Run a 30–45 minute monthly Hoshin review: bowling charts, A3 updates and decisions.
FAQ
Keep 3–5 breakthrough objectives to preserve focus and avoid diluting resources.
Who should be named as an owner?
Name a specific individual accountable for each objective; that person drives cross-functional commitments and actions.
